On Monday morning, dozens of orders are waiting in the shared inbox: PDFs from purchasing systems, scanned faxes, photos of job site notes and emails with free text. Many distributors try to solve this with OCR software first. OCR and AI differ fundamentally here: OCR turns an image into text, while AI understands what is being ordered and matches it to your item master. For inside sales, the second step is usually what counts.

Key takeaways

  • OCR (optical character recognition) converts images and scans into machine-readable text. It does not understand what the text means.

  • Template-based OCR and intelligent document processing (IDP) read fields from known layouts, but need maintenance when new formats appear.

  • AI with item matching understands free text, customer descriptions and old item numbers, and suggests matching line items from your item master.

  • OCR is enough if a few customers always send the same form. With many formats and free-text emails, it hits its limits.

  • For both, uncertain line items must be flagged and reviewed by your team.

What is the difference between OCR and AI?

OCR recognizes characters on an image and outputs them as text, without understanding the content. AI systems interpret this text: they recognize which line is an order line item, which quantity and unit are meant, and which item from your range fits. OCR is therefore often a preliminary step, and AI is the step that turns text into an order you can book.

In practice, this means that OCR software gives you searchable text from a scanned order fax. Anyone who creates a customer order in the ERP from it still has to read every line item, look for the matching item and check quantities. This is exactly the work that costs inside sales the most time.

How does OCR work for orders and requests?

OCR breaks an image down into lines and characters and compares the shapes with known letters and digits. With clean, printed PDFs, this is reliable. With skewed scans, faxes, handwriting or photos with shadows, the error rate rises, for example when an "8" becomes a "B".

For orders, a second stage is usually added: template-based OCR. Here you define for each customer form where the order number, item number, quantity and delivery date are. This works well as long as the customer does not change its layout. Every new customer and every new template means new setup.

Intelligent document processing (IDP) goes one step further. IDP solutions combine text recognition with machine learning and can find fields even in slightly different layouts. However, many IDP tools are geared toward documents such as invoices, where fields like amount and date are clearly defined. An order line item "pipe clamp 1 inch with rubber insert" is not a field but a description that has to become an item.

OCR with AI: what does AI do differently from plain text recognition?

AI-based capture reads the document in context and connects it with your data. It recognizes line items even in free-text emails, matches customer descriptions and old item numbers to your current items, and flags lines where it is uncertain. Text recognition with AI is therefore not a better OCR but a different work step. Modern OCR solutions combine computer vision with an AI model that also understands scanned documents and PDF files with changing layouts.

Three tasks set AI apart from plain OCR:

  1. Recognize structure without a template. The AI recognizes order line items in an email, an Excel list or a PDF without you defining a layout for each customer.

  2. Match items. "Press fitting elbow 90° 22 mm" becomes a specific item number from your item master, even if the customer never used your number.

  3. Understand context. Notes such as "delivered to site" or "job reference sample" are recognized as a delivery term or a job reference and not as an item.

Example: an email order with OCR and with AI

The following example shows where OCR stops and where the real work begins. The order is fictional but typical for plumbing and heating wholesale.

Example (fictional email order):

Subject: Order for job site Musterstraße 12

Hello Ms. K., please deliver on Friday:

  • 20 pcs pipe clamp 1 inch with rubber insert

  • 3 packs press fitting elbow 90° 22 mm (your old no. 4711-22)

  • 50 m copper pipe 22 x 1 half-hard

Delivered to site, job reference Muster.

Regards, M. Becker, Haustechnik Becker GmbH

What OCR delivers: With an email, nothing new, because the text is already there. With a scan of the same text, OCR delivers the characters. In both cases, the line items are not yet matched.

What still has to be done afterward, and what AI takes over:

When is OCR enough, and when is it not?

OCR is enough if you have few customers who always send orders in the same format with your item numbers. Then template-based OCR or an EDI connection is cheaper and more predictable than AI. As soon as orders are freely worded or your item numbers are missing, OCR only shifts the work.

There are good reasons for OCR or IDP:

  • Incoming invoices: There are established IDP solutions for incoming invoices, because the fields are clearly defined there.

  • Archiving: If you only want to make scans searchable, you do not need AI.

  • Fixed large customers: If large volumes always come in the same format, a fixed template or EDI is often the simpler solution. More on this in the article EDI or AI.

AI has limits too. With poorly legible photos or handwriting, it cannot recognize line items reliably either. What matters is that such lines are flagged and not guessed. And AI needs review by your team before an order is booked.

How does Mercura use AI for orders and requests?

Mercura, an AI software for quote and order automation in technical sales, picks up orders from the shared inbox and forwards them to the responsible branch or clerk. Mercura matches customer descriptions and old item numbers, adds surcharge lines such as freight and packaging, and books the order in SAP or another ERP after approval.

Mercura reads email, PDF, scan, photo, Excel and GAEB (the German standard for exchanging bills of quantities). Incomplete product data is not an obstacle, because Mercura also reads data sheets, technical documents and catalog texts. The average match rate is 92 percent, depending on customer and catalog. Uncertain line items are flagged, never guessed. Your team reviews every order before it goes to the ERP.

Mercura connects to SAP S/4HANA, SAP ECC, SAP Business One, Microsoft Dynamics 365, Salesforce, proALPHA and UniTrade, among others, and otherwise via an API or SFTP. The ERP remains the leading system, and prices and costing stay there. Mercura is certified to ISO/IEC 27001 and hosted in Europe, and customer data does not train external AI models.

Conclusion

OCR and AI solve different problems. OCR makes images readable, and AI turns orders and requests into line items matched to your item master. If your customers send uniform forms with your item numbers, OCR, templates or EDI are enough. If orders arrive as free text, photos and in changing formats, the work arises in the matching, and that is where AI helps. In both cases, your team remains the final check.

Frequently asked questions

What is OCR?

OCR (optical character recognition) is a technology that recognizes text on images, scans or PDFs and converts it into machine-readable text. It recognizes characters but does not understand their meaning.

Is OCR artificial intelligence?

Classic OCR is pattern recognition and not AI in today's sense, even though modern OCR engines use machine learning for character recognition. The difference lies in the result: OCR delivers text, while AI systems interpret it and match it.

What is intelligent document processing?

Intelligent document processing (IDP) combines text recognition with machine learning to extract fields from documents, such as an invoice number or amount. IDP is mainly suited to documents with clearly defined fields. For free-form order line items, matching against the item master is also needed.

Can AI read scanned or photographed orders?

Yes, AI systems like Mercura read scans and photos. Quality determines reliability: illegible lines are flagged and reviewed by your team instead of being guessed.

Do I need clean master data for AI-based capture?

No, complete master data is not a prerequisite. Besides the item master, Mercura also reads data sheets, technical documents and catalog texts. Better data does increase the match rate, though.

Does AI text recognition replace my ERP?

No. AI-based capture prepares orders, and the ERP remains the leading system. With Mercura, reviewed orders are booked in the ERP, and prices and costing stay in the ERP.
